Why This Series
Ever wonder what really separates a good AI architect from a truly great one? It’s knowing every feature inside out. It’s a way of thinking. A shift in mindset. And right now, Microsoft is formalising exactly that shift.
Their new certification pathway introduces the Agentic AI Business Solutions Architect. Not a technologist who happens to understand business. A business leader who happens to have deep technical expertise. Someone who can take an idea from a sketch on a whiteboard all the way through to something secure, scalable and usable in the real world.
For those of us who’ve spent careers on the technical side, this is a personal transition as much as a professional one. The instinct to dive into architecture, code, and configurations runs deep. But the organisations that succeed with AI aren’t the ones with the smartest engineers, they’re the ones whose technical leaders think strategically about business outcomes, security posture, and operational readiness long before a single line of code is written.
This series uses the certification syllabus as a structural backbone but transforms its content into the business-outcome language that budget controllers, C-suite executives, and senior decision-makers need. The topics follow the decision sequence a controller would walk through: from “should we do this” through to “how do we scale it.” Each article answers the question that the previous one raises.
The Microsoft Certification Framework
Microsoft has organised the architect’s responsibilities around five pillars: foundational design patterns, security and governance, lifecycle management, business value measurement, and deployment. Notably, half of the certification weights fall on deployment. In other words, this is not an ivory tower job. It’s about building things that actually work.
The mindset behind the certification comes down to six simple principles:
- Extend the platforms you already have instead of rebuilding everything from scratch.
- Orchestrate small flexible agents rather than building rigid monoliths.
- Bake security in from day one rather than bolting it on at the end.
- Automate governance with code rather than managing it in spreadsheets.
- Measure real business outcomes rather than vanity technical metrics.
- Always build for evolution because the system will need to change.
These principles shape the structure of the series. Where the certification provides the strategic thinking framework. This series adds the practical considerations that decision-makers need: data readiness, vendor risk, operating models, and the foundational work that the certification assumes is already in place.

The Eight Part Journey
1. What Problem Are We Actually Solving?
This is where AI projects succeed or fail. Most fail because nobody stops long enough to define the problem properly. Is this really an AI use case, or is it process automation with a shiny label? Does it link to a business priority? Does it matter?
This article will explore how to separate genuine value from noise and how to ensure AI is applied to problems worth solving.

- What outcome are we trying to improve?
- Is this a real AI problem or something simpler?
- Are we extending what we have or rebuilding for no reason?
2. What Is the State of Our Data Foundations?
Clean data is not enough. AI needs context. It needs to understand what the data means, not just what it contains. This is where the semantic layer comes in, and it is where most organisations fall over.
This article will explore why AI falls flat without business definitions, governance and structure that actually make sense.
Key questions:
- Do we have a governed, reliable source of truth?
- Are our business definitions written down or locked in people’s heads?
- Can our architecture handle AI scale?
3. How Do We Secure AI in the Enterprise?
AI changes the threat landscape. Data exposure, prompt attacks, supply chain vulnerabilities and autonomous decision making all create new attack surfaces that traditional security models do not cover.
This instalment will break down what needs to change and why layered security matters.
Key questions:
- What data will AI access and is that controlled?
- Do we understand prompt injection risk?
- Are we defending at input, process and output stages?
4. How Do We Govern AI Responsibly?
Responsible AI is not theory. It is compliance, auditability, liability and brand protection. Regulations are tightening and the penalties for getting it wrong are significant.
This article will explore what governance needs to look like in practice.

- Can we explain and audit the decisions our AI makes?
- Is governance automated or dependent on manual checks?
5. Who Builds It, Who Runs It, and What Skills Do We Need?
AI is not something you simply hand to an engineer and hope for the best. It needs a combination of strategy, architecture, operations and change management. Most organisations do not have this mix yet.
This instalment will cover operating models, capability gaps and cost implications.

6. How Do We Choose the Right Tools and Platforms?
The market is noisy, unstable and full of hype. Committing to the wrong platform now could mean expensive rewrites later. This article will look at vendor strategy, interoperability, long-term fit and why architectural foundations matter more than the tools themselves.

- What is our exit strategy if a vendor shifts direction?
- Are we extending the right platform?
7. How Do We Measure Success and ROI?
AI projects are famous for having vague success criteria. Without clear metrics, they turn into expensive experiments. This article will clarify what meaningful performance looks like and how leaders can track impact.

- What does success look like before we start?
- Are we using metrics that matter commercially?
- Do we have a framework for scaling or stopping?
8. How Do We Scale from Pilot to Production?
Moving from pilot to production is where most organisations get stuck. Processes break. Security breaks. Adoption stalls. This instalment will outline how to scale safely and predictably using lifecycle management and mature pipelines.
Key questions:
- What failed last time we tried to scale?
- Do we have the change capability to support adoption?
- Are our deployment pipelines designed for AI?
AI strategy is not a technical conversation anymore. It is a leadership one. It is about clarity, readiness, governance and constant evolution. This series will take you through every step of that journey so that AI does not become an experiment, but a capability that delivers real value.
